E4OD take off issue

1991 4x4 f250 idi w e4od w 3:55 ratio
The truck is slow to engage in reverse, about 5-10 sec. It also has a very hard shift 1-2. All other shift points are good. Drop down is good, and TC lock up happens at all the right points (feels like anyway).

I've had the truck for about 2 years now, replaced several sensors an harnesses and a full fluid change to solve other problems but this still remains.

Sometimes when I start it in the morning if I let it sit and idle for a few min it will engage reverse much quicker AND shifts way smoother and constant. Shifts smoothly thro all gears, holding a constant 1800-2000 rpms with no drop or lug.

Any ideas? Or do I need a rebuild?

The 1-2 shift is smooth on those rare mornings also. But the rest of the time I typically have to let off the accelerator before it'll shift into 2nd.

Also after about 5,000 miles the fluid is still bright red.

Another note:
I have asked about this before and I'm not trying to be redundant, I just want to be more informed when I go to the trans shop. I've never trusted mechanic shops and have been burned before on a couple C6 rebuilds.

I would like to do it myself but I'm not sure what to replace to remedy these issues and improve the performance as well.

Start with checking for codes. OBDI readers like your truck requires are about $25. You can also do it with a paper clip. Search google to find out how.

I pulled codes a while back and didn't have any. Tho I do intend to do it agin just to be sure.
I also found the sonnax pressure boost valve kit to repair the slow engaging reverse. Just curious if there is anything else that should be done while in there, or if I'm better off going thro the whole tranny to replace clutches, seals... Etc
