Its much easier with the heads removed. There is a "slide hammer" tool that threads into the old cups, and pops them out. Then pound the new cups into place. The cups are relatively inexpensive, but the labor isn't. You could try and pressurize the coolant system with the injs removed and see if one is leaking, or pull both heads and do it on the bench.

I have done it and its actually not that bad. I was lucky enough to have a buddy who works for a dealership snag the sleeve tool its just a big tap with a sleeve that keeps it strait in the injector sleeve. If you can find the tool its not hard its just an 8 to 9 hour job. And as far a pressure testing them, your better off replacing all eight.

You need a puller i have seen people use a body puller and thread in through the bottom of the cup. Then you need to use a tool or an old bad injector to pound the new sleeves in. Just some tips drain the coolent before you pull the sleeves or you will fill the cylinder up, you will get some coolent and oil in the cylinder so you will want to pull all the glow plugs seat the injectors and then manually crank the engine and watch your eyes.
