You might be very surprised what a GOOD local upholstery shop can do with it-we have a guy here in my area who is fantastic, and can rebuild almost any seat-my B-I-L had one in his Tundra that was worse than you describe and "my" upholstery guy rebuilt it.

Not sure which seat configuration you have, but this place has them for a little less.
