New Engine or Rebuild ...Still working on my ranger have a huge issue .....No compression ...in right side cylinders either blown head or gasket still a massive pain in the butt ...Question should I do a rebuild...a swap ..or a brand new engine...options are out there but ...what is the road less aggravated...open to thoughts
Pull the offending side valve cover. Check the chain and valve movement. If it has valve and chain damage, consider an engine swap. 4.0s from Mustang's and Explorer's will work, as well as other Rangers. Just swap your external parts that are unique to your vehicle.
I suggest the engine swap because the 4.0 isn't a particularly friendly engine to rebuild. One other user described it as a "...hateful engine...".
Swapping the whole thing is the easier route, because you're probably going to have to pull it to "fix" everything anyway. You can have the tensioners and guides done if needed on the replacement before installation. With the updated parts and clean oil you should be good for another 100k.
Shop around for someone who knows these motors. You may pay more, but if you pay less you'll stand an outsized chance of paying again.

There really isn't old school motor garages here were I live in Maine ..more like quick fix kids ...I took if to a garage and they told me that it was the head or gasket ..but I'm not sure they even lifted the hood ....I'm going to do a compression and leak down test ...go from there
Myself, I'd do diagnostics to identify why there is no compression on cylinders #1, 2 and 3. Information, and correct and accurate information is needed in order to determine how to proceed.

^^^ This makes no sense at all. Reason being, it was already said in the OP that there is "No compression" in cyls #1, 2 and 3. Why not move forward with diagnosing the cause of this condition instead.
I'm not sure that the garage even opened the hood on it so as many mechanics do start from the beginning compression test ....spark .......fuel .....I've never heard of an engine blown a gasket without excessive heat and plus I'm not leaking any coolant so I'm going to start with the compression and go from there
