I’d like to get as much done on my own cost efficient. How do y’all think I should do it? Should I just get what I need from the junkyard and call it a day or should I try a front clip conversion? Maybe just get a new hood and fender then get a iron cross style bumper?
Yeah, scavenge a good unit in a yard, hopefully with the same color paint.
Yeah, never understood brush guards. They're just for looks but are far over-leveraged to be able to withstand any real hit. A frame mounted, fully welded bumper, however....
I swapped one fender, headlight, and grille on my '07 after hitting a deer. It was easy but my damage was much less extensive.

Highly doubtful, grille guards are for looks and not structural in the least. The grill guard caused 80% of the damage to the truck which is known as secondary damage in the industry. Grille guards just fold right into the truck as you have found because they will pivot at the frame mounts.
Ranch hand bumpers are much different than light weight brush guards.
As far as the 09+ conversion - do some searching my man, there are a lot of threads and videos on youtube that detail this swap out pretty well. But basically, most everything will bolt on, but there will be some trimming required, mainly for the headlights. I bet some simple brackets will need to be fabbed up as well. If a 09-14 front swap is possible then Raptor parts should go on just as easy.
There are front end swap fiberglass Raptor kits out there made to bolt up - I'd start there. Not cheap tho.
