First Timer need help

Ok, so i bought this 1995 f350 . it is a cab and chassis truck drw and i bought it without a rear end (previous owner blew it up) leaf springs or spring hangers for a 1000 thinking i can figure it out and put it back together to atleast drive as a beater. i ordered some hangers online and i bought a srw axle and leaf springs off an f250 92-97 from a pick and pull. when i was putting the hangers in only a couple bolts lined up with factory holes, a couple i had to open up a little to make work and i had to drill two. i figured whatever no big deal just aftermarket parts. i grind down the leaf perches on the axle and i am in the process of getting everything where i want it before i weld them back on and somehow i guess the axle moved forward and i cant fit the drive shaft by 5/16" so i guess my question is where did i go wrong and what do i do from here? would it be better to take everything off and move it further back or could i get away with trimming the driveshaft or slip yoke an inch or two to make it work

Thank you
