E350 Engine replacement

Hello Ford diesel experts!
So I bought a 96 E350 ex ambulance with a 7.3 PSD. It has been nicely converted to a deck with a sleeper and 5th wheel hitch and has chrome stacks so it looks like a mini tractor trailer. The po was having a no start due to the hpop reservoir not holding oil. It starts if you fill the reservoir but quits after it pumps dry. The mechanic he had working on it went out of business and it sat for the past year with the top off the reservoir so im concerned there may be water in the engine.
I just bought a complete running take out 7.3 with trans and all components from a 97 van. 190,000 miles running strong.
Should I just swap the front cover from the new engine or drop the whole engine in?
If so what should I pro-actively replace on the engine before I bury it in the van engine bay? Also I'm looking for decent performance, so is there any recommended performance upgrades to do while the engine is outside the van?
I happen to have a low mileage 2003 7.3 sitting here as well. It has a rod through the pan but was running great in my F550 before the broken rod.
Is there any parts I can use on the van motor to enhance performance?

There is a check valve in the timing cover, maybe that's messed up. Also, if someone changed the hpop and put in the wrong gasket for a 94.5-95 in it, it will allow the oil to drain out of the hpop res.

They never had it apart until it failed to start due to no hpop oil so I was thinking the check valve as well. Apparently the front cover removal requires oil pan removal and this is why they just stopped working on it. Is this true that I have to pull the engine to get the pan sealed properly after a front cover change?

If it pumps dry then the problem is not the check valve. It sounds more like a supply problem to me

The owner said that his mechanic somehow tested the (low pressure) oil pick up tube without removing it or the pan. My first thought was that it didn't get supply to the hpop but they said they ruled that out? Also it drains out of the reservoir over time if they add oil through the inspection hole. It does start right up with oil in there though. Can the pick up tube be checked while still in the vehicle?

I guess this is a "what would you do" thread. I have a complete 1997 E350 van engine with all harnesses, transmission still attatched, that was running strong two weeks ago in a service van that rotted out and was taken off the road. It was owned by a reputable heavy equipment dealership.
The engine in my hauler van was running great until it wouldn't start one morning due to no oil in the hpop res. It has been sitting partially disassembled for a year.
Would you swap in the known runner donor engine ?


If so what sould I change when it is out on the stand? Oil cooler seals? Orings in the galleys? Any fuel system mods?
I have an 03 7.3 for parts upgrade if there is anything I can use to improve the power and reliability.

Well if your pulling motors anyway I would just swap it and be done with it. The superduty injectors will be bigger but will also need custom tuning to run. Also the superduty will have the pieces that run e-fuel.

My thoughts as well. The donor 1997 engine has 190,000 miles on it. Is there some proactive maintenance I should do prior to install?
I was thinking about doing oil cooler seals.
The engine came with the coolant overflow bottle and it is clean with no oil or fuel residue so I assume the injector cups and orings are not leaking.
Is an electric fuel pump a strongly recommended upgrade?

Oil cooler is a good idea. I wouldn't mess with the injector cups but it would be a lot easier with the motor out. I would look into the injector orings. E fuel is nice because you get a constant pressure. Plus you get rid of most of the leak points in the system.
