2003 f150 heating/defrost problems

I'm having what seems to be a pretty common problem with my vent doors not working correctly.
Max A/C.........blows air out of panel vents, air is not cool or hot
Vent..............blows hot air out of panel vents
PNL/FLR.........blows hot air out of defrost vents
FLOOR...........blows hot air out of defrost vents
FLR/DEF.........blows hot air out of defrost vents
DEF...............blows hot air out of defrost vents

So far I visually checked all the vacuum hoses up to the fire wall. I sprayed carb cleaner on all the vacuum lines and connections to the fire wall. I removed the EATC. I'm getting vacuum to the back of the controller. I have replaced the o rings but I haven't re installed the EATC yet. It got to dark on me so that will have to wait until morning.

Could it still be a vacuum leak up front even though I am getting vacuum to the back of the EATC? When I changed the O-rings they didn't look bad, maybe a little flat but not bad.

if you have vacuum, but doors dont position correctly... i think the best guess is the o-rings leaking inside. Hope that fixes the problem !

Sounds like you might have bad o-rings, looks like you are on top of the problem

The O-rings did the trick. Everything is working how it should. Thanks to all the info I picked up on this great site.
