I'd bet the curcuit board on the back of the cluster is dried up and cracked. OP, with a flashlight look at the back of the cluster behind the dash. The curcuit boead is a thin plastic film with copper traces in it that links the gauges to the dash wiring. It gets dried up and cracks through the copper traces.
Edit: How much of a pain is it to fix/replace one of these, in case it is busted?
Also, would the speedometer and lights (including warning lights) still work, even if it was messed up??

Sure could. Depends where the board may be cracked. But now that I know you have warning lights now I think your problem may indeed be in the dash's voltage regulator.
Cluster would have to be removed but that is easy. Speedo is mechanical cable.

You can test the IPVR without pulling the instrument cluster. Tilt the seat forward and pull off the orange wire from the fuel tank sending unit. When you probe the connector, your test light should flash on and off. You can also do the same test under the hood. Pull off the sender wire from the temperature sender and/or the oil pressure sender and probe those connectors...they should flash too.
