Cold hard start

For those who have a 7.3 that takes a bit of time to get it cranked on a cool/cold morning, can I ask your starting procedure? My truck sputters and spits before actually cranking on cold mornings. I have not had this truck long so this is 1st winter experience, even though the cold stuff has not arrived yet, just cool. I replaced the relay even though I dont think I needed to. I also checked out the Gp's by taking a test light and hooking it up to the positive side of the batt. then touching the outer 4 pins. The test light came on so I ASSUMED I had not blown any plugs. I do know this would not check to see if the plugs were weak only blown. Anyway, how long do I need to wait once I turn the key on before actually engaging the starter. I have had people tell me as soon as the wait to start goes out to 20 seconds? Just curious what about other drivers procedure. May take it to Diesel care and have them check out the system before winter really gets here. Thanks in advance...Maxx

By the way I own a 2002 with very good batteries and starter. Turns over just fine, just wont kick off quick like my 96 & 97 do.
