I am having a hard time downshifting into 2nd when the tranny is cold (40 degrees or below) Sometimes I have to come to a complete stop and start in granny gear to get going. Someone said I could run atf fluid instead of gear oil to remedy my problem. Will that work and would that damage my seals?

I wouldnt run atf in it, I would suggest using a thinner weight gear oil or maybe even a synthetic.
i read somewhere but cant remember where (maybe the owners manual), that in cold climates there was an alternative lubricant that was supposed to be used. it might of been 10w30 or something, i cant remember. but if you ever seen 90w gear oil at 40degrees, youll understand why it wont shift until the oil and gears are warm. usually a few miles of diving and the oil comes up to a high enough temp for it to shift regular. if you have a owners manual, im certain it adresses cold climate procedures

Ford's original recommendation for the NP435 was 50W oil in the summer and 30 in the winter. 20W-50 motor oil is readily available and matches those viscosities pretty closely, that's what I use and my tranny shifts fine in the cold. 80-90 gear oil is just too heavy.
I did switch out my tranny and tranfer to 30w royal purple($45) It cured the problem instantly - plus going from 2wd to 4wd can be done with 1 finger! It took about 20 miles to feel the total change but now I don't have any worries about breaking the shifer linkage. It feels like shifting a new truck! Thanks a million for the tips and repies, you guys are great!
i changed the fluid in my np when i got the truck the beginning of the year. i did the stupid and put 80w90 in and it was hard to shift. the truck should be running tommorrow as i changed to correct 50w, replaced a the output seal, fixed the leaking pto, changed to a 4bbl, fixed engine oil leaks and put a dist pickup in.
