E350 Brakes

E350 Brakes
Hey all,
My 92 E350 7.3 has some wierd brake issues. The brakes will either work well, or the pedal will go right to the floor. When the pedal does go to the floor, the brakes will lock, sort of all or nothing. the brake fluid is full, and the "brake" idiot light is not coming on...Any ideas?

Done any work on the system....... can you pump up the brakes to achieve good brake pedal. If you can then either the M/C is fubar.......or rear brakes are way out of adjustment. Do you have the proportioning valve on the rear axle..... a valve and bunch of levers...
