Help needed! Heater 93 E150

OK, so I got the lower panel out of the way on the pas side, and can see the heater box. I pulled the dash cluster panel, and pulled the heat controls out, and I also pulled out that panel on the top of the dash, and can see the vac motors for the vent, and defrost, but I am still lost!!

My problem is I have no floor heat, or defrost. the panel vents work fine, but nothing else. the fan blows, but no air is coming out. Looking at the top of the heater box, I can see the panel vent motor close, and the defog one open when I switch to defog, but no air comes out the defog vents. Im guessing I have something blocking it somewere.

Now before I go crazy, and tear the whole van apart, I could realy use some help.

What do I have to pull apart to try to get to the piping to check for a blockedge? I dont see anything else to pull except the whole dash board. I REALY dont want to do that. Is there a easer way? How do I get in there? What do I remove? Anyone have a picture of how the heating/vent system looks, to give me a better idea?

I realy need this fixed. I am trying to sell the van, but cant sell it in winter time without defrost.

Are the vents powered by a cable, vacume, or electric motor "actuator"?
The actuator's are a small motor that move the flaps. Does the van have a "dog house" that you can remove that might give you some more headroom in you're search.

All the flaps, except for hot/cold, are controled by Vacume. The doghouse does come off, but it does not apear to increase acces any.

It sounds like your Vent Motor has vacuum on it all the time or the Vent flap is struck in the vent position.

The Vent Motor is on the front and should have a blue vacuum hose on it.

Here is a photo and the Vent flap is just above the word "IN".
