Were there little chunks out of the old seal when you took it out? Were you absolutely sure that the t-case housing where the new seal went in was free of debris/pieces of old seal?

was the shaft rough, or scared up from somthing? try changing it again, use a light coat of silicone on the seat of the seal, and use a ruber mallet to put it in. also, take some emory cloth to the shaft, clean it up really good, and when its all together, put some light oil on the seal so its not spining dry until it gets oil.

Are you sure it was at the shaft maybe it was the speedo gear or the tail housing?
