A Different Hard Start Problem

My 96 is acting up .I know that the GP aren't working and this winter I have kept her plugged in so there would not be a hard start issue but now it has been in the high 60s to 70s overnight so I haven't plugged her in and it turns over but doesn't seem to spin as fast as it use to and I have to try it 3 to 8 atemps to start before she will light.I have tach movement and smoke . I have put in two new batteries changed the oil about a 1000 miles ago along with a new fuel filter. Now here's the kicker if I plug it in it will start on the first try still seems spin slower than it used to but once she starts she runs great . I am going to get a good starter from a friend and see if that might help but I am not sure it if it will.I had a few times this winter when I didn't have it plugged in and had to crank on that starter pretty hard to get it started If I let her set for more than 5 or 6 hours I does the same thing .Any ideas?
Dave

Call me crazy, but if you know the glowplugs are not working *why don't you replace them* along with the glowplug relay? Then a minimal amount of cranking will be needed.

Just a reminder....the big lead on the starter is always hot, so don't forget to disco the batts. I still think the starter will do the trick. There's no way you "need" glowplugs on an 80 degree day. It almost has to be the starter dragging.

Fix the glow plugs. I had a friend staying with me from southern California. He had no idea his glow plug relay was out. Middle of summer (still gets into the 30's here) and he was plugging his truck in at my house because it wouldn't start. What finally got him to replace the GPR (with my help) was getting stranded out fishing one afternoon when the truck was parked in the shade in the 60's. Moral of the story, if it is at all cool, the truck wants the help of the glow plugs to fire up. The starter is probably slowing down/dragging from being overworked trying to fire the truck without the assistance of the glow plugs...

Use the Beru/Motocraft glow plugs ONLY when replacing plugs!

Well it was the starter, she spins over almost twice as fast as the old starter and lights right up. It's nice to have a friend that hands you a 200.00 dollar starter and says if it works just keep it. Jimmbo you Rock!!!!! Thanks
