1997 f350 brake problems

I have a F-350 7.3 litre turbo diesel duall wheel dump truck. Recently my brakes have failed. My brakes in Reverse barely work, The pedal is really hard. When I drive down the road, come to a stop holding the brakes down until I stop they are great. If I hit them a few times they get harder and the more you hit them the less braking and at stop. You have to press really hard. I have replaced the Master Cylinder, Rear shoes and Drums, Bled the master Cylinder, and all four brake cylinder. I am not losing any fluid and no leaks. Any Ideas. Please help, Before it costs me more than buying a new one. Thanks

first off welcome to FTE. this is a great site with alot of info. Now about your brake problem. Sounds like either a bad brake booster or a vacum pump (I beleave those trucks have a vacum pump). Try holding the pressure on the pedal and starting the truck if the brake booster is working properly it will push the pedal up a little. There are people on here that can explane this a little more and tell you how to futur diag. this prob. GL
