Random hard brake pedal

I have a 97 f250, 7.3 powerstroke diesel and have noticed that every once in awhile I would have limited brake assist. Lately it has been happening more and more. They work fine when they do and I get a hard pedal when they don't. I checked the vacuum lines and they seem ok, I can't find any leaks.
Any suggestions on where, or what to look/check for? Any tips on narrowing down the problem before I start replacing parts?

Sound like your vacuum pump is going. Put a vacuum gage on it, the vacuum should be a steady 14 or more in.Hg. less then 14 or fluctuations are bad.

Yep , I have to agree with Ggg6 on the vacume pump going south .

Thanks, Ggg6 and blackf3504dr, I'll do the vacuum check and take it from there. If it is the pump, is it something the average guy can change out or is it a dealer thing? (special tools etc?)
