Brake pedal issue

2017 F350 DRW with 52,000 miles on it. Rotated my tires today and noticed the front brake pads were pretty thin. I swapped them out same as I always have by compressing the piston and replacing the pads. Then pump the brake lightly then repeat on the other side. Put the front wheels back on then go to test drive it. I notice immediately that the brake pedal is not how it was. The pedal is hard when you first push it then it seems to break loose then brakes normally. I tore it apart and checked everything and everything looks ok. I even threw the pads I took out back in but same issue. Brake lines all look good and no cracks or leaking. I also bled the brakes and same issue. Any one have any ideas of what could be wrong?

Roll the dice,...

Perhaps more than a pad slap is in order? Did you use genuine FORD parts? Unapproved aftermarket pads don't always perform adequately. Were the calipers properly supported or did they hang from the hose while you replaced the pads? What condition were the rotors in? Any grooves? Not machining the rotors can reduce braking efficiency with new pads. Did you follow the brake pad manufacturers pad bedding in procedure? Take the calipers off the adapters and inspect them. Make sure they move freely. What condition are the pistons and seals in? Lubricate the slide pins with the correct high temp grease. A proper and complete brake inspection is in order to restore the safe operation of your brakes. An ASE Certified Technician can likely get your brakes working safely again in short order. Good luck!

I see that you reinstalled the old pads and it didn't improve. You may have a piston sticking in the bore or a damaged seal. Rebuilding the brake calipers or replacing them may be the solution.

You need to lube, lightly the pins or rods under the rubber sleeves. If you don’t clean and lube those pins the pedal will not feel right..
