Who has done this themselves? I am considering the task myself. I have a pretty nice workshop to do it in and have replaced and rebuilt gas motors in the past. But nothing more than bolt ons in the diesel world. I tried to do a search and came up short. I did see that someone has plans for a bracket to lift the heads. Is this necessary? Can it be done with the cab in place. Any help would be appreciated!

Here's a link to a write up I found. I myself have not done it, nor will I. Something I will let somebody that has done a few before do it. More work than I want to be involved with or have knowledge of. I'm getting ready to do an EGR Delete, Oil Cooler Change, Stand Pipe Update, Dummy Plug Update, STC Fitting Update (Ford will install it on the HPOP since it needs to be done a certain way or it will leak and that will defeat the purpose of why I'm doing it lol), Coolant Filter and the fluid and filter changes that go along with it.
Many have done write ups on this job. Below is a link to one that is informative as well as funny. I have done it and can be done with cab on. I used a cherry picker to lift heads out. I did not have any problem getting on any of the bolts. I pulled the pass. side wheel well and half of the evaporator cover off which allowed me access to the bolts. I did barrow a topside creeper and a 250lbs torque wrench. Some say you need to bet in the firewall on the drivers side to get to the back bottom head bolt but I did not. done more then my share of them. yes bracket helps, yes cab on, yes lots of work, relitive speaking i find it pretty simple and stright foward to do... you may or may not find it the same
Well I dove in head first and have hit a snag. Need Help/ Advice. Check out these pictures and help me decide the next step. I have only owned the truck for a little over 3 months and don't know how this happened. The previous owner said the only things he had done where injectors replaced by dealer. There is no evedence of onything hitting the turbo that I con find. I was trying to get this done for a spring break trip hauling the camper this coming friday.
Things I'm doing: Head Studs and Black Diamond head gaskets, EGR Delete, Oil Cooler Change, Stand Pipe Update, Dummy Plug Update, STC Fitting Update, Turbo feed and drain lines, Straight pipe, Coolant Filter and the fluid and filter changes
Well I'm no diesel expert but looks like something nasty go into that cylinder. Is that the same cylinder the injector was replaced? How does the cylinder wall look?

lmao, wont like my awnser but hey.
First make sure the valve dont leak, next make sure the rods not bent, from there put it together.
if the rods bent, check the cyclinder for out of round, replace the piston and rod, hone the cycliner if the bore is good.
Somebody knew this happened. It would be criminal for a dealer to pull an injector that is missing pieces and just go slap a new one in. Or like you said the glow plugs were replaced, and again someone pulled out part of a glowplug on this cylinder.
I can't fully tell from the picts, especially the one of the top of the piston -- but it looks like there's some imbedded metal in the piston top. You also have damage right at the edge of the piston against the cylinder wall it appears.
There's no way I'd put it back together and run it that way. This has reached another level and That piston at a minimum is getting replaced, but IDK on the head replacement -- if you don't you'll never have an enjoyable trip (when's it going to fail...).
This so sucks there are people out there that would do this. Then again people mug, rob, etc., etc...
