Cold starting - acting funny

Leave my truck plugged in.. cranks easy when I do so, but if very cold out, I let the plugs glow about 45 seconds then start it. It starts after turning over four or five times, rough idles a second, smooth idles about 5 seconds and then dies. Then takes 5-6 more turn overs to start, and usually runs normally then. I don't notice tell-tale white smoke... But... do I have some bad glow plugs ya think? If that's an obvious sign of such, I'm not messing around, I'll put a full set of plugs and a GPR in it in the next day or two if that's pretty much a guaranteed cause of this problem. Also.. can we safely drop down from the recommended oil weight in the cold winter? I have no place to plug in at my "real" job, and it doesn't like to crank at 15 degrees or so.. super slow... nearly new 1100 cca batteries... can I thin the oil out a bit to ease cranking? What do you guys run?

Lots of guys run 5w-40 synthetic rated for diesels to help in cold weather starts. And before you start replacing other parts, check the cold weather sticky at the top of the page and test the GPR with a meter and ohm the glow plugs so you know what works and what doesn't.
