Odball Brake Q

I have two problems with my brakes.

1. Only the rears seem to be working. I've adjusted the fronts til here's slight contact between shoes and drums.
2. When I depress the pedal, sometimes it will start to stop, and then the pedal will release and go further to the floor.

I lent it out to a friend for a while and when he returned it he said he had replaced the brakes. I tore into it and everything looked correct. What the heck is going on here?

1. Air in the brake lines
2. Master brake system failure or wheel cylinders.

Cylinders are new all the way around. The one thing I did when I put in the front cylinders is bled them by just letting them bleed. I just opened up the valve and let the fluid flow out (with a small hose on the valve.) Could that be the problem?

Never ever gravity bleed when replacing a MC, This allows trapped air in bends and in the lines, force bleed or reverse pressure is recommended
