Sounds like the heater core is plugged. Are both heater hoses warm when engine is warm? same temp as rad hose? If not, try to flush the heater core - or just replace it. Theres a cover behind the glove box. Remove the cover and core will slide out (with hoses off). Let us know what you find.

I'd just replace that 13 year old heater core anyway.

The core can be plugged even if the heater hoses are warm. If there is loads of crud in the core, all the fluids will do is circulate away from the core and still keep the hoses warm.

My 94 Ranger has been underwhelming in terms of heat output. Changed the factory t-stat, needed to (and did) change the gauge sender (PITA), but when I flushed the coolant last December (03), it was choco brownish. Time for my next project...

Are you asking how to replace the heater core?

Behind the glove box is a plastic cover held on by 6-8 screws, remove this cover and you will see the heater core. Remove the hoses off the heater core (engine side of firewall). Then heater core should slide right out and new one will slide right in. A new one can be had at any parts store for about $25 and should take 1-2 hours to replace.

If you use some vice-grips or something similar to pinch the heater hoses closed, you won't loose much coolant...

A simple thing to check is the coolant level and the pressure holding ability of the radiator cap. Low fluid can cause this and the leaking cap is one way to lose a lot of fluid "invisibly."
