Red face plugs or controller?

OK guys here's the skinny. I turn the key to cycle the glow plugs but it doesn't seem like they take as long as they should to warm up and when I turn it over to start it, it either takes a long time OR..... if i turn the key off and let the plugs cycle again it fires right away. Could this be a glowplug problem or maybe the controller?????????

could be both. what ya have to do is test each glow plug. you do this be removing the wiring harness from each glow plug take a test light put one end on the pos of your battery and touch the other end to the tab on the glow plug that would normally plug into the harrnes. if its good the ligh will light up. if it doesnt you need to replace it rite away before it burns up the other ones. use only ford motorcraft glow plugs or you will be pulling heads off to get them dumb cheap ones out. if all 8 plugs test good then its the controler or depending on the year of yours the temp sensor for the controller
