HFFDF250 and auto hub problems?
How did you notice that that the hubs were not unlocking? What were your symptoms? I know someone who had a drop in gas mileage and after much frustration, finally had it determined that his hubs were not unlocking in auto. He says drop in mpg was the only symptom and he is not sure how dealer determined that the hubs were the problem. He had it fixed under warranty and mpg went back up.
I had a drop of about 2 mpg in my V-10 after about 4 to 5,000 miles. Now it's at 13,000 and I have never seen the mpg I got the first few thousand miles. I always though the mpg should get better after break in of the first few thousand miles. My hubs SEEM to be working ok and the truck runs fine otherwise. Dealer is not concerned since my avg. mileage is within normal range. My first several thousand miles when the truck was new, I averaged at least 2 mpg higher in mixed driving over many tanks of gas.

Symptoms of hubs not locking would be the front axle shafts not engauging or your front wheel not driving when in 4hi.
Symptoms of not unlocking means your front axle shafts are engauged when their not suppose to be.
1. On occasion when switching it back to 2wd I would get a very loud "clunk" and some chatter well after the truck was dis-engaged. This also happened at very slow speeds (under 10mph).
2. The main thing that happened to lead me to my conclusion was well after the truck was taken out of 4WDH (Even after stopping and putting the truck into reverse) was while I was driving I would take tight left turns and I would hear a consistent clunking noise coming from the left hub and I could also feel it on the steering wheel(In my case the left hub had more problems than the right). This was similar to the normal feeling you will get when taking a tight turn while in 4WD.
I took the truck to the a large dealer in June with these issues and they managed to charge me 80.00 to tell me nothing was wrong and also said they could not diagnose further until I got new tires.. (Gotta love that one). I started to use the 4WD a bit more this month and of course the symptoms started again. I took the truck back to that same dealer, same service writer and basically told them that I am having the same problem that "wasn't there" last time. This is what they ended up finding.
"Found leaking vacuum seals. Found left auto hub to be not releasing and right hub not holding vacuum. Replaced oil seals / o-rings on front axle and also replaced both lock assbl."
They wanted to charge me a 50.00 deductable for my extended warranty..so I told them to take it out of the 80.00 that I gave them in June!
What kind of mileage are you getting? I get around 12mpg (11.7)..But this according to the Ford Trip meter..Mine has always gone up since I bought it and has stopped around 11.7 with normal driving.. Yours is obviously going to be different due to the bigger truck..

I have the same challenge from my new(er) hubs. I find that after I have exercised them I have to get out and rotate the switch back and forth until the darn thing will free up. Backing up does nothing and is not even a recommendation for these types of hubs.
Reach behind the brake rotor and try to turn the half shaft. (Where the U-joint is) With the exception of tight turns and clicking, as he stated that is the only real "symptom". I have seen a number of trucks that either one or both don't unlock. I now rotate the switch on the hubs almost everyday just to be certain that everything is moving okay in there.

I drove around awhile with my hiubs locked just for the heck of it and noticed no substantial loss in fuel economy. In fact, the front end "felt better".
