80 E-250 No heat!

Im new to this board & thanks in advance for any help you can lend.

I have a 80 E-250 Club wagon that has Very weak to no heat coming out of any of the vents. the rear heater was already bypassed when i bought this van & the heat didnt work then either. So I removed the hoses they plugged off & ran the hoses from the engine right to the heater core input & output & both hoses (the in & out) get hot, so i would assume its flowing thru the core just fine or one would be cooler right?

The blower works but it is rigged up with a homemade switch rather then using the one on the dash. The vents do work & will switch from dash to floor,etc.

I have flushed out the system & changed the T-stat & its running at the correct operating temp. The water pump is working.

The air i get is not even luke warm, but its better than outside air.

Any Ideas??

BTW: I tried swapping the input & output hoses around so it would flow reverse. (I heard this trick somewhere) but its the same.

Sounds like the heater control valve located on the hose to the heater core, if its not gettting vaccum to open you won't get any heated water to the heater cores....
