hydraulic clutch (manual 4x4 5speed)

My clutch for my 1996 F150 manual 5speed 4x4 (M5OD-R2) is running on a three second delay. I press in the clutch and count one, two, and three before I can hear the clutch engage at that time the truck takes the gear. It's like this for all 5 speeds up and down. If I don't wait the three seconds it won't go into gear.

Does anyone have any suggestions what could be causing it and how to fix it?

Have you tried bleeding it? Basically the same as bleeding brakes.
