5,000 sounds too late to me also. I did my first change at 2,500.
I followed the break in instructions i found on this site- at first I was so happy with my mileage and bragged about getting 19.8 on a trip to my buddy who has an '04 cummins. I am to ashamed to tell him that my mileage is getting worse.

Gas mileage goes up as the truck gets broken in. Some people say they get their best mileage after 30,000 miles+

I have an 04 F250 CC 4x4 with 21000. I'm not happy at all with my mileage. It was 14.2 mpg until my dealer reprogrammed the computer. Then it dropped to 13. I've been back to the dealer several times because of this, and all they say is Ford won't stand behind any kind of mpg requirements on a diesel.
I'm looking into a Edge juice platinum with attitude to try and help with some of the mileage issues. A lot of money to spend to only get 2 more mph!

I have 9K miles on my 05 F250 Lariat 4x4, I get 14/16 around the city using #2 diesel. When I use Winter blend I only get 12-13 (even tho they say it increases mpg) Now towing my 30ft 5th wheel, I only get 10/11mpg. Im interested to see how this baby gonna handle going throught the Rocky mountains this summer.
I change my oil every 3k miles no matter what. I believe this is the key for longevity for a diesel. My last diesel was a 7.3 an I had 225K before I sold it and its out there still running.

I have a 2005 F250 FX4 6.0 with 44k miles on the clock and when the wife drives she is getting about 20.5 mpg. That is based on 100 miles a day of which 90 are highway miles at 65mph. Your mileage will get better as the engine breaks in. I have found that how you drive away from stop signs and traffic lights will greatly impact your fuel economy. Also keep in mind that these diesels don't break in until 30k or more.
