This could happen from using too much starting fluid. I found this out on my 66 Mustang. I started it several times with starting fluid which disolved the varnish on the valves, which then re-hardened and caused some of the valves to stick. Afterwards, I found 3 bent rods, all on the intake side. I flooded a brand X and pumped a lot of start fluid through it and now it starts cold on about 4 cylinders and eventually warms up and runs on all 8 but still runs a little rough.
